Engagement at work matters. Employee discretionary effort and focus are being challenged for many reasons, including the labour market and working from home.

People are finding it easy to find jobs and unemployment is at a record low. It won’t always be like this, however.

Developing the skills to engage team members is important. Maybe, no more so than right now. In years to come, when equilibrium between employers and employees normalises, the investment in these skills now will be returned in spades.

 

The risk of not getting leadership and culture ‘right’ are significant. Where we work has rarely provided more options. What we do at work and how we do it is changing. We spend 81,396 hours of our lives working, on average.

The question begs to be asked and answered then: If we spend so much of life at work, how is life at work going?

 

According to the world’s workers, not well. Gallup finds 60% of people are emotionally detached at work and 19% are miserable. (1) The levels of engagement continue to be alarming for Executive Leaders…or at least, they should be. Yet, these results have barely shifted in many years. Why are people not engaged and can something be done about it?

 

As a leader you are obligated to develop your skills to influence and support each and every team member. Your goal must be to ensure your team members are regularly performing work that they are good at and care about.

 

Every employee has to own their development and situation too. Choice and effort influence engagement. This blog addresses 4 key skills and areas to focus on that contribute to employee engagement. One of the most exciting aspects of developing these skills further, is that you the leader, will also see a significant uplift in your own engagement as a result of being more effective in your role.

It’s about understanding how important leadership and engagement are.

 

None of these points are theories. Yet, too often managers see them as negotiable. It is firstly important to recognise that we all have choices. We can choose to work somewhere or not. The feeling of being ‘stuck’ is one of the most crippling feelings. You have options. We all do.

Gallup estimates that managers account for at least 70% of the variance in employee engagement across business units. When Gallup asked managers why they thought their company hired them for their current role, managers commonly said the organisation promoted them because of their success in a previous non-managerial role, or cited their tenure in their company or field. Unfortunately, these criteria miss a crucial element: the right talent to succeed as a manager and leader.

 

Gallup research shows that only about one in 10 people naturally possess high talent to manage, and organisations name the wrong person as manager about 80% of the time.

 

We’ve also learned that one in two employees have left a job to get away from a manager and improve their overall life at some point in their career. At CoachStation, we believe this figure to be much higher, in fact, more like 2 in 3 employees. Given the troubling state of employee engagement in companies worldwide, it follows that most managers aren’t creating environments in which employees feel engaged — or involved in, enthusiastic about and committed to their work and workplace.

We have seen little evidence that the situation is any different or better in Australia, until very recently. In fact, the focus on themes such as strengths, personal values and coaching have been occurring in the U.S for a longer period. This has provided a solid platform for personal and professional development that is still relatively new in Australia. Thankfully, this attitude and openness to leadership and personal growth is improving. The fact that you are taking the time to read this blog is a positive example.

What’s more, companies that fail to engage their employees are missing out on the powerful results that come from engagement. Gallup’s latest employee engagement meta-analysis shows that business units in the top quartile are 17% more productive, experience 70% fewer safety incidents, experience 41% less absenteeism, have 10% better customer ratings and are 21% more profitable compared with business units in the bottom quartile. (5)

 

Business units with engaged workers have 23% higher profit compared with business units with miserable workers.

 

Additionally, teams with thriving workers also see higher customer loyalty. The point is: Wellbeing at work isn’t at odds with anyone’s agenda. Executives everywhere should want the world’s workers to thrive. And helping the world’s workers thrive starts with listening to them.

Before we go any further it’s worth making sure we all understand the definitions of employee engagement. The Gallup organisation provides an excellent summary: Employee engagement reflects the involvement and enthusiasm of employees in their work and workplace. Gallup categorises an organisation’s employees as engaged, not engaged or actively disengaged.

 

Employees become engaged when their basic needs are met and when they have a chance to contribute, a sense of belonging, and opportunities to learn and grow.

 

Engaged employees are highly involved in and enthusiastic about their work and workplace. They are psychological “owners,” drive performance and innovation, and move the organisation forward.

Not engaged employees are psychologically unattached to their work and company. Because their engagement needs are not being fully met, they’re putting time — but not energy or passion — into their work.

Actively disengaged employees aren’t just unhappy at work — they are resentful that their needs aren’t being met and are acting out their unhappiness.

 

Every day, these workers potentially undermine what their engaged co-workers accomplish.

 

In one of the largest studies of burnout, Gallup found the biggest source was “unfair treatment at work.” That was followed by an unmanageable workload, unclear communication from managers, lack of manager support and unreasonable time pressure. Those five causes have one thing in common: your boss. Get a bad one and you are almost guaranteed to hate your job. A bad boss will ignore you, disrespect you and never support you. Environments like that can make anyone miserable.

 

A manager’s effect on a workplace is so significant that Gallup can predict 70% of the variance in team engagement just by getting to know the boss. (1)

 

The McKinsey group recently published an excellent resource regarding attrition and the reasons why people leave organisations. This data is current and it is real, being consistent with what many of my clients are telling me. To navigate this new playing field successfully, hiring managers can look beyond the current imbalance in labor supply and demand and consider what different segments of workers want and how best to engage them. To do this, employers should understand the common themes that reveal what people most value, or most dislike, about a job.

 

For instance, it cannot be overstated just how influential a bad boss can be in causing people to leave.

 

And while in the past an attractive salary could keep people in a job despite a bad boss, that is much less true now than it was before the pandemic. Our survey shows that uncaring and uninspiring leaders are a big part of why people left their jobs, along with a lack of career development. Flexibility, on the other hand, is a top motivator and reason for staying. (2)

Exiting workers told us that relationships in their workplace were sources of tension and that they didn’t feel that their organisations and managers cared about them.

 

In this latest round, respondents again cited uncaring leaders (35 percent listed it as one of their top three reasons for leaving), but they added a new range of top motivators, including inadequate compensation, a lack of career advancement, and the absence of meaningful work.

In other words, plenty of employees say that they see no room for professional or personal growth, believe that there is better money to be made elsewhere, and think that leaders don’t care enough about them. Tried-and-true reasons for disgruntlement, to be sure, but ones that are now being acted upon broadly. (2) The data provided in the graphic below is compelling. 

 

There is no room for complacency. In the recently published State of the Global Workplace report, 45% of employees said now is a good time to find a job.

 

This is up slightly from last year, but less than the record 55% in 2019. The regional outlier for this item is the United States and Canada, which leads the world at 71%, up 44 percentage points from the previous year. The next closest regions are Australia and New Zealand at 59% and South Asia at 50%. (1) Reading the language and results in the McKinsey graphic highlights a few key themes.

 

Namely, that the top reasons for quitting closely align to fulffilling work; engagement; and relationships.

 

Engagement and wellbeing interact with each other in powerful ways. We often think of engagement as something that happens at work and wellbeing as something that happens outside of work, but Gallup’s analysis suggests that’s a false dichotomy.

  • How people experience work influences their lives outside of work. Employees who consistently experience high levels of burnout at work say their job makes it difficult to fulfill their family responsibilities. They are also 23% more likely to visit the emergency room.
  • Overall wellbeing influences life at work. Employees who are engaged at work but not thriving have a 61% higher likelihood of ongoing burnout than those who are engaged and thriving.

When leaders take responsibility for the wellbeing of their workers, the result is not only productive organisations, but thriving individuals, families and communities. (1)


The majority of the coaching and mentoring themes that I employ relate to communication to some degree.

 

It is a common gap in skills and capability for many and has a direct influence on engagement levels. Organisations often assume that these skills exist in their managers, yet rarely meaningfully focus on developing newer leaders to build on this capability.

 

Let’s be honest, it’s not like all senior managers regularly role model these behaviours and provide effective communication either.

 

I recognise this is a generalised statement. Yet, I am confident that many people reading this blog, no matter what level they work at, would genuinely question how effectively their immediate manager communicates with them and their team mates.

It appears that communication at all levels could be improved. The great news; these are skills that can be developed by most people – if they put in the effort! A study of managers by Interact Studio and Harris Poll revealed that communicating is not only an employee issue.

 

This study showed that 69% of managers are just as afraid of communication as their team members.

 

CoachStation: Why managers are uncomfortable giving feedback

 

If both sides are afraid to have tough conversations, these conversations will be avoided. Managers must have the courage and confidence to communicate with their team, no matter what the message is. Comfort and skills can be improved if there is a focus on communication.

In recent years I have developed a tool regarding communication effectiveness. It highlights the need for depth in conversation. To verbally communicate well provides meaning and purpose. It allows for understanding and often, clarity and context. Purpose influences action and improvement.

 

Unfortunately, many managers do not develop this skill to the level required.

 

Essentially, we can communicate at various levels of depth. However, most business communication (and that at home too!) often occurs at a moderate and superficial level, at best. I would describe this as a level 1 or 2 type of communication.

Outside of company all-hands meetings and occasional corporate-wide memos, a manager is an employee’s strongest connection to company leadership day in and day out. Their communication (or lack thereof) is what keeps an employee feeling connected to the purpose of their work, and in the loop on what they need to know.

When communication breaks down somewhere in the leadership hierarchy, everyone suffers. This is when people feel out of the loop. It’s also when they get frustrated by putting their efforts into work that doesn’t matter.

It’s the job of every manager to help with the flow of information up and down the organisation. When people express frustration with leadership, it’s usually due to a failure in that flow.

 


Developing trusted relationships; establishing clear expectations; and, making accountability a cultural norm in the team all influence engagement levels.

 

One of the biggest challenges for managers who are learning to lead is developing the ability to set expectations and standards. Accountability is the outcome of holding your employees to these standards and expectations. It is also about the employees accountability to themselves.

 

Understanding the benefits and why to apply a model such as our REOWM model can make a real difference. However, application, consistency and follow-through can be a challenge for many. The 5 stages of the model create a structured process for leading and coaching your team members, focused mostly on clarity, context and accountability. I have found that resources such as these can help leaders to understand not only what needs to be developed, but importantly, also how to do so.

Often leaders are wary of providing their own view as it is seen as subjective. Don’t be frightened to seek and provide this detail as (particularly when respect and trust exist) a simple acknowledgement or recognition of progress can be the difference between an engaged and disengaged employee.

The opportunity to provide greater context and clarity for people is one that I regularly see could be improved in most organisations. Depth and substance in coaching and 1:1 sessions is critical and a tool such as this can make a real and sustained difference when applied. Each step is important and has its own need. Practice the art and science of effective leadership by using tools such as this.

Leaders are under pressure. Behaviours and integrity can be challenged in these environments. I am aware of various situations at the moment where managers are avoiding managing a toxic employee through fear of them leaving the organisation. In a few cases I am hearing the message, “I can’t afford to manage them and risk attrition. We are a team of 9 and I am already 2 staff down. We have been looking to replace them for 10 months, with no success and I can’t afford to lose anyone else”. 

I would argue, it depends on how you measure success! I understand the concern, the final statement about losing team members and managing workloads.

 

But, here’s the thing. The damage this toxic employee is bringing to the table is almost certainly greater than the impact of them leaving.

 

And, it is almost certainly negatively impacting engagement levels within the whole team. A recent Lighthouse blog highlighted a report from Harvard Business School, where Michael Housman and Dylan Minor broke down the real cost of toxic employees.

 

“In comparing the two costs, even if a firm could replace an average worker with one who performs in the top 1%; it would still be better off by replacing a toxic worker with an average worker by more than two-to-one.”

 

Toxic employees don’t just underperform compared to a great employee in the long run, they bring the entire team down with them. A good employee sees this and feels it first-hand. After a while, they can’t take it anymore. Seeing that you apparently don’t mind having an asshole around, they may decide to leave. Get rid of those toxic team members – don’t try to make these ones work.

 

Even if the employee is high-performing, they have to go, because of the negative impact they have on the rest of the team.

 

Unfortunately, even if their numbers seem great, they’re still a net negative in terms of the impact they have on the rest of your team. They have to either reform their ways, or leave. When they leave, the performance of everyone on the team will improve by their absence, so there’s really only one thing to do: let them go and reap the benefits. Don’t let a toxic team member be why good employees quit your team. (3)

As highlighted extensively in this blog, one of the key contributors to engagement is the employee’s immediate manager. This can either be a negative or positive influence. Both the manager and employee have a responsibility to own engagement. The skills and capability can be learned.

The real challenge is whether the time and effort to focus on developing these skills is a priority. If not, the results are inevitable. What environment and culture would you prefer to spend over a quarter of your life in?

Effective leaders make shared goals clear. They also clarify the role we each play in achieving them.

Leaders empower their team members and hold them accountable for delivering agreed results.

However, to inspire and empower you must have a connection with your team members…a relationship.

The words and concept in the heading above could not be clearer. The message and need to establish accountability cannot be understated. Making this real in practice is the challenge.

How many of us truly provide the context and create the environment where trust and accountability are encouraged? Do you empower or dis-empower?

A few weeks ago I facilitated a ‘Lunch and Learn’ session with one of my clients. The session formed part of a week-long focus on leadership. Other speakers included representatives from Blanchard International and BTS Australasia. I was provided with guidance on the session topic, which had to relate to coaching and leadership. We were fortunate to have Max from Sketchvideos recording the key points from each session, as highlighted in the image above.

Many of us have the opportunity to influence, lead and manage people either directly or indirectly every day. Like most leadership and people-related skills, this requires practice and effort. It is important to understand the key points and areas to focus on and practice whilst developing yourself and those around you. In the lunch and learn sessions, I discussed the core traits and skills that the most effective leaders possess and apply every day.

To empower is to provide opportunity for buy-in and success for individual employees and your team overall.

One of the most important, yet often missed elements is to establish agreed expectations and standards. Clarity of expectations provides a greater chance that your team members will complete tasks and actions in an efficient and timely way. It is virtually impossible for an employee to feel empowered if there is disagreement or misunderstanding in what they are expected to do each day. Most critically, clarity allows each person to engage in their roles and hold themselves accountable.

Most managers are more comfortable discussing and holding team members accountable for the objective aspects of their role for example KPI’s; KRA’s; results etc. They are often less comfortable influencing the ‘seemingly subjective’ aspects of the role. As highlighted in the associated graphic, we often do more talking and telling than asking and listening. This is particularly prevalent when managing people, during 1:1’s and appraisal-type discussions.

By telling and informing, the leader is assuming a lot and making it more about themselves. Who’s 1:1 is it anyway?

Too often managers are fearful about how to establish expectations and hold these conversations. Particularly when the goals and standards are seemingly subjective and are less quantifiable. With the right skills and practice, accountability is possible to apply, no matter the details of the performance expectation or requirement.

Once agreed, the commitment to meet the expectation is implicit, whether objective or subjective in nature.

It is worth considering whether this point applies to you? Take a moment to reflect on how often you deliberately focus on agreed expectations. Check in with your team…you may be surprised at the response. Additionally, there are other skills and traits that employees look for in their leaders. The graphic below highlights a recent survey that asked which leadership traits and skills were most important.

Whereas, most of them are reasonably obvious, we can all think of manager’s who fail more than succeed in demonstrating the skills through action. The skills can be developed. What is one of the best ways to influence most, if not all, of the leadership skills listed above? Coaching! Being coached and developing others through coaching has tangible and measurable benefits. Many of these outcomes are the skills that our employees are looking for. How do we know this? Because feedback and survey after survey tells us so.

A leader only has to become moderately proficient in most of the skills above to be an effective and productive leader. Perfection across all skills is not required. In fact, it is not possible. However, taking the time and putting conscious effort into growth and development provides many benefits…to yourself and your team. Although, it is worth remembering that knowing and doing are not the same thing! Oddly, they are the same traits and attributes you are looking from from your leaders. Yet, we often see what we provide and what we get in different contexts and degrees of self-expectation.

Genuine progress is made through taking action, developing skills and closing any gaps.

Managers can attest to this experience: You ask an employee to carry out a task that has enough flexibility for creative input. Rather than making their own decisions, the employee comes to you with an onslaught of questions, trying to pin down the exact parameters of the task. You become exasperated, wondering why the employee has to ask you permission for every tiny detail.

This isn’t an unusual phenomenon – it can be difficult to break out of the leader-follower mindset at the workplace. In fact, researchers from Penn State, Claremont McKenna College, and Tsinghua University find that only rare, “transformational leaders” are able to prevent employees from being excessively reliant on their bosses, cultivating instead a staff that feels empowered and self-guided.

Trust and business acumen are some of the cornerstones in building this type of work culture.

We can use this wisdom to train informed and decisive teams that we can trust. (1)

To empower is to provide opportunity for involvement and input into the conversation; understand what matters most to each person; and have a say into the work being performed.

In Eyewitness to Power, David Gergen writes, “At the heart of leadership is the leader’s relationship with followers. People will entrust their hopes and dreams to another person only if they think the other is a reliable vessel.”

There was a time when leaders thought their role was to exert power over others. No longer. Today’s best leaders recognise their leadership is most effective when they empower others to step up and lead. That’s exactly what the new generation of Gen X and Millennials expect from their leaders, and they respond with great performance.

With leadership comes responsibility. As Clayton Christensen wrote, “No other occupation offers as many ways to help others learn and grow, take responsibility and be recognised for achievement.”

It’s time to lead authentically. You can do so by focusing on empowering others. 

A team of empowered leaders all rowing in the same direction is hard to beat. (2) It is only when we mature and grow as leaders that we realise most people have at least a general understanding of their own performance, successes and future development opportunities. Gaining more context through asking; developing a stronger connection and trust; and setting up the opportunity for more productive relationships ongoing, are all benefits. But, we don’t provide enough guidance through facilitating a discussion to help our employees draw these conclusions. These behaviours are most commonly a result of:

  • Avoidance and fear of our own capability to assist – “I won’t ask the question as I may not be able to do anything with the answer”
  • Prior poor examples, experiences or situations that have created self-doubt
  • Lack of skill and capability to lead
  • Selfishness – simply not caring enough about members of your team to bother (a strong indicator that this type of manager shouldn’t be leading teams in the first place!!)

The desire to build leadership skill takes time…just like every other skill or capability you have developed.

To coach and lead is to empower. But, we all must develop the capability to do this well. The graphic below provides a set of guidelines about how to hold an effective 1:1 and coach accordingly. You will notice there are more questions that statements. Your opinion and view can be fed into the conversation as it develops. Stop and consider whether a question may be more effective and provide greater understanding than a statement would.

Giving up control and empowering your team can be a terrifying experience for many leaders. You might feel compelled to watch their every move and peek over their shoulders. But by monitoring someone’s every move, you’re actually impeding his or her ability to grow.

Give your team some space, trust them, and you might be impressed by what they’re able to achieve.

Breaking out of the traditional leader-follower mindset can help you create stronger staff bonds founded on trust, self-confidence, and achievement. When you create room for independent work and decision-making, your team might discover that they’re able to achieve far more than they originally thought possible. Test drive these leadership techniques, and see what your own team is really capable of. (1)

One of the biggest challenges for any manager or leader is the relationship they have with their team members.

We often read about the need for leaders to be open, self-aware, honest and possess similar traits.

But what about the employee? What is their responsibility?

Managing people and teams is challenging, there is no doubt. Understanding why people do what they do and behave in certain ways can reduce the challenge and assist in managing situations as they arise.
The responsibility to influence outputs amongst different roles may vary, however the level of responsibility and commitment required from a manager or employee remains the same. It is the context of the role and associated tasks that differ, not the degree of ownership that is required. I remain certain that this is not how accountability and ownership is presented and reinforced in most organisations. I sometimes see employees manipulating, displaying passive-aggressive behaviours and generally playing games to get what they want or influence their peers.

Passive-aggressive behaviour is the indirect expression of hostility, such as through procrastination, stubbornness, sullen behaviour, or deliberate or repeated failure to accomplish requested tasks for which one is (often explicitly) responsible.(1) This is not always the employees ‘fault’. As organisations and leaders we are required to clearly establish the standards, expectations, culture and support to give the best opportunity for success of the individual and business.

When coaching and consulting, I encourage my clients to first look at themselves and the world they have created to see if that is in fact, the reason why an employee is ‘misbehaving’. The risk is that we hold others accountable for things that were not clearly established or understood in the first place. In my experience, very few people wake up in the morning with the attitude that they intend to ruin everyone’s day.
As leaders we need to be able to comfortably acknowledge that we have created the best chance to get the best out of every employee. Looking at ourselves first is important, however ultimately these behaviours are a choice and often reflect character flaws and sometimes other, larger issues.

Who is managing who? Remember, a manager is an employee too – we are all part of a team. These behaviours are not restricted to entry-level employees only!

A recent Forbes article highlights ways to manage these situations through your own awareness and development. I learned how to “control the controllable” and not get side-tracked by other people’s agendas that could have thrown my career off-course. Instead, I disciplined myself to invest in my own development and associated myself with people that I could trust and build momentum around. You must have wide-angle vision in today’s new workplace to avoid the traps that may hinder your path towards career success…you may not be able to always avoid them, but you can always learn to navigate through them along your journey.(2)

I am certain that most of you reading this can associate with and have observed people behaving in these ways. Understanding why people are making these choices can help you to know how to manage through the challenge. Some of the behaviours and related triggers in my experience are:

  1. Fear: the fear of the unknown; risk of losing a job; risk of not being given a pay-rise or bonus; pride and many similar triggers for fear drive the behaviours of us all, not just your team members. Taking the time to understand what people are feeling and why offers the opportunity to reduce or allay their fears. It might seem a simple approach and even obvious, yet what we know is not always what we do!
  2. Resistance to change: managing the beliefs and reasons why change remains predominantly a negative aspect of business is a core leadership task. Apart form the strong link to point 4 below (clarity and context), it is also often about finding a trigger for individuals and teams that helps them to see the reasons why the change is of benefit.
  3. Just plain nasty: although it is rare, some people are quite simply not wired correctly and inherently create and look for trouble. Sometimes this is sociopathic behaviour and no matter what you do, little will change. Don’t allow yourself to overstate how common this type of person and behaviour is, however, as it can be one way that people let themselves off the hook by attributing their own flaws or blaming others for their own failures.
  4. Lack of clarity and context: providing background information and helping your team members understand how what they do contributes to something bigger really does matter.
  5. Mental health issues: genuine issues can exist that require external counselling and support. As a leader your role is to understand people and recommend assistance elsewhere if it is required. Having a good Employee Assistance Program is a great benefit and has helped many people.
  6. Earn the right: in all relationships, both in and out of work, the effort and desire must exist to truly get to know people. Along with trust, empathy and other attributes detailed in this blog and my other writing, you must ‘earn the right’ to have whatever conversation is required. This cannot be achieved by meeting with someone once every 3 months, for example!

The responsibility to own development sits with each of us individually. Hopefully you work for a leader and organisation who genuinely supports your development goals and sees the obvious benefits of investing in you and how that assists everyone involved. If not, this should not stop you from taking your own steps towards developing yourself, both personally and professionally.
Looking at this another way, if you don’t take the initiative to develop yourself, who do you expect will?

People get hired or promoted into leadership roles every day.

Sadly, when they get the job they may get little or no training on how to lead a team.

The opportunity to develop our future leaders before placing them into leadership roles is an obvious one. Building employee skills, capability and awareness to be ready for leadership is ideal, yet is rarely applied well in practice.

The first blog I wrote many years ago was titled, Falling Into Leadership. It highlighted the common practice of people being ‘thrust into’ leadership roles without development and support both prior to and during the opportunity. I have written about this topic again since as it is something that continues to challenge many organisations.
CoachStation: Setting Leaders Up For Success
In fact, the low frequency of leadership support and meaningful development was a core reason why I created my business, CoachStation, in the first place. Too often I saw people being held accountable for our own failures to set them up for leadership success and support our team members to achieve.

Based on recent coaching conversations and discussions with clients, it would appear little has changed regarding leadership development in the years since. 

It is timely to revisit the message and challenge ourselves as business leaders to ensure we provide the most promising base for our leaders and managers to succeed.

In practice few businesses truly succeed at maximising the opportunity for their new leaders, not to mention the existing leadership team. To genuinely succeed in business, leaders must know their role, continuously develop their skills and be constantly supported to achieve the best they can as a leader, based on each individual. It is worth taking a moment to consider where your organisation succeeds or fails in this area. Take stock and make adjustment where required. (2)

Being a genuine leader does not come from the role and title designated to you but rather from your decision-making, inclusiveness, delegation skills, ability to communicate and other, well-recognised and documented traits. Many of these leadership traits can be learned and enhanced through proper coaching and development, however it takes focus and effort.

Because no one tells them (leaders) how to lead, how to communicate with their team members or how to inspire people, they are left with the mistaken idea that their principal job is to get the highest level of output from their team mates — and that’s all! (1)

That is only part of the story. Maybe you can relate to the following scenario I originally presented in 2012.

You started in a company at a lower level. Opportunity presented itself in the form of a chance to step-up temporarily into a role providing more money, esteem, credibility or some other perceived benefit. You jumped at it! Of course, along with all of the benefits the role also came much higher expectation…that of others and yourself.

You worked hard. Things went fairly well but you didn’t really feel supported to truly excel. You wanted to be the best operator so didn’t ask many questions  – after all, asking questions shows that you were not ready for the promotion in the first place, doesn’t it? “Better to bite your tongue and work your way through the issues on your own” is a common thought and action at this stage.

Your boss didn’t spend much time developing you or even working with you day to day. You were mostly left to yourself. In discussions, your boss commented that you were trusted and you should be able to do what’s required without the need to be ‘micro-managed’. This response rarely felt appropriate and in fact is a serious form of avoidance and reflects poorly on your boss but you wondered, what you could do to influence the situation?

In some ways this autonomy had its benefits, but also plenty of downside. You were often stressed, tried to please everyone and in so doing often pleased few people, including yourself.

Longer hours and pressure meant that you regularly wanted something different but didn’t know how to achieve it or even what that difference looked or felt like.

However, after a while further opportunity presented itself. Another step onwards and upwards. You reflected on why you were being considered as you had not felt you were particularly effective in your current role, but people seemed to like you and you occasionally received some good feedback, however insincere it may have felt. You knew in your heart that you were not ready for more responsibility…more pressure…and you wondered, “can I fake it until I make it at an even higher level of management?”

After all, your annual review (which is one of the few formal meetings you had with your boss) went fairly well, even though it lacked real depth and was a relatively ‘safe’ discussion with little meaning or opportunity for improvement.

So, you took on the new role because it was expected of you, or it offered greater prestige, salary or some other perceived or real benefit. You did not want to let others down and certainly the benefits outweighed the negatives…you’re leading people!

You are now responsible for your team, a process and regular input into projects and other ad-hoc work requiring your expertise, skills and knowledge. You were not only accountable for yourself but leading, developing, coaching and inspiring others. You often asked yourself whether you were ready to lead. If not, the impact would be felt by many.

Effective leadership can have a significant benefit on a team or business culture, personnel satisfaction, attrition, sickness levels and the bottom line. Ineffective leadership has exactly the opposite impact. Now, how does that pressure feel for you?

Reflecting on the scenario above, does it sound familiar? In my experience and working with many new and experienced leaders, this is a very common journey felt by many. Most of these people felt they had few opportunities to influence their situation, develop appropriate skills and feel supported during their journey.
Progress and genuine development will only succeed if you are willing to take some risks, source someone to assist you (a coach, mentor, role-model or some other trusted person) and challenge your own beliefs, perceptions and perspectives.

Leadership development is a joint responsibility – yours and your organisations. Too many leaders wait for others to provide them with the answers…and end up waiting a long time. 

Accountability and ownership are extremely important traits in your development.

The ability to take yourself out of your comfort zone often enough to test yourself and learn, is key. Knowing when to step back into your comfort zone is also a skill linked to self-awareness and emotional intelligence. These are skills and traits that can be learned.

Employees typically don’t fail. They are failed by their leaders.

No matter what level of the organisation people are employed at, the benefits in setting up all of your employees for success are too many to list here. The opposite is also true, with the risk of not getting it right negatively impacting your organisation for years. Very few companies are actually training people. They are expected to come equipped ready to work.  The mindset is “what are you bringing to the table”? However, it’s important to set the employee up for success on the front end with:

  • A solid job description and clear expectations
  • Training and development opportunities
  • A path to grow and develop with the organization. (3)

There is no doubt that the most effective and respected leaders in any role or organisation are those who recognise that they are not in their role because they have all the answers. They are honest in their own self-assessment and seek the same of others. They are successful because they understand their own strengths and limitations, possessing the self-awareness and desire to surround themselves with a team who have supporting strengths and skill-sets that contribute to the effectiveness of the team.

Effective leaders are accountable to themselves and take on the responsibilities for their role, inputs and outcomes willingly and with purpose. This is not a one way street. Organisations must support their current and future leaders and continue to provide relevant and genuine development and growth opportunities.

To succeed as a leader, significant support is required.
Success starts before the opportunity to lead begins…or at least, it should.

Effective leadership manifests itself through many positive influences. It is our responsibility to make this good intention a reality.

Conversely, when we expect people to automatically become the leaders we want without our support and development, the risk is that we get what we deserve.

Is employee engagement relevant in today‘s workforce?

Earlier this week I wrote the first part of this blog relating to Employee Engagement. In part two I examine some of the leadership themes, highlights and a few statistics supporting the relevance and importance of engaging employees.

 

Observations

A leader‘s ability to consistently demonstrate and apply relational skills has a direct correlation to the level of engagement an individual may feel. Providing genuine leadership is key. There appears to be a gap between what employees state is occurring and what leaders feel they are applying in reality.

Data and surveys continually reflect the discrepancy between what leaders believe is occurring and what their team members state.

This is often reflected in frequency and quality of the levels of engagement through formal and informal communication, coaching and development opportunities.

There are many leadership traits and skills identified in various books and literature. However, a handful of values-based attributes are identified consistently towards the top of the ‘criticality-list‘ i.e. they are identified as a deal-breaker for many employees. Over the past 5 years I have conducted values assessments with over 35 people and trust is identified more often in people‘s core values than any other value. (1)

In addition to my own research and observations, it is of interest to understand the core reasons a breakdown in relationships and engagement between an employee and manager occurs. Of relevance to this discussion is the recent study that showed organisations were falling short when it came to ‘preparing‘ employees for leadership. The question of sustainable leadership was raised – if we are not preparing our leaders to be good managers then we are not creating good role models for future leaders and so the cycle (of poor management) continues.

This research shows most people leave a job because of their relationship with their immediate manager.

Confronting a boss with feedback about their behaviour and its impact was one course of action to consider, although this can be a difficult conversation. A lack of ‘trust and integrity‘ was the main reason employees would ‘fire‘ a boss. A third of respondents nominated trust as their main issue and a further 24 per cent would leave a micro-manager. Other noted negative leadership traits were, not providing development opportunities (12 per cent); not providing open and honest feedback (12 per cent); stealing credit for ideas and work (10 per cent); and not providing coaching support when needed (8 per cent). (2)

Although not a definitive list, the following traits and attributes highlight poor leadership behaviour as identified through my experiences:

  • An unwillingness or inability to delegate effectively: be willing to take on tasks yourself otherwise don‘t delegate – you don‘t want to be seen as a ‘shirker‘.
  • Inconsistent language and messages: your team members will see and take note of some of what you say and all that you do!
  • Not leading by example.
  • A need to be liked rather than respected.
  • An inability to communicate effectively: this has an alignment to making too many assumptions without ‘checking in‘.
  • A lack of self-awareness which is also matched by an unwillingness to identify and take action for one‘s own development, which regularly leads to an inability to develop others through a lack of skill to do so and avoidance based on the thought-process that I am not developing myself, so how can I hold other‘s accountable for developing themselves?‘

In this context, possibly the best way to summarise the importance of accountability in personal and professional development is to review the key Principles of Leadership as itemised by the US Army. The listed attributes and skills offer a worthy checklist of several core areas to focus on to become an effective leader, whilst highlighting the link to employee engagement:

1. Know yourself and seek self-improvement – in order to know yourself, you have to understand your ‘be, know, and do’ attributes. Seeking self-improvement means continually strengthening your attributes. This can be accomplished through self-study, formal classes, reflection, and interacting with others.

2. Be technically proficient – as a leader, you must know your job and have a solid familiarity with your employees tasks.

3. Seek responsibility and take responsibility for your actions – search for ways to guide your organization to new heights. And when things go wrong, they always do sooner or later — do not blame others. Analyze the situation, take corrective action, and move on to the next challenge.

4. Make sound & timely decisions – use good problem solving, decision making and planning tools.

5. Set the example – be a good role model for your employees. They must not only hear what they are expected to do, but also see. We must become the change we want to see – Mahatma Gandhi.

6. Know your people and look out for their well-being – know human nature and the importance of sincerely caring for your workers.

7. Keep your workers informed – know how to communicate with not only them, but also seniors and other key people.

8. Develop a sense of responsibility in your workers – help to develop good character traits that will help them carry out their professional responsibilities.

9. Ensure that tasks are understood, supervised, and accomplished – communication is the key to this responsibility.

10. Train and develop as a team – although many so called leaders call their organization, department, section, etc. a team; they are not really teams…they are just a group of people doing their jobs.
11. Use the full capabilities of your organization – by developing a team spirit, you will be able to employ your organisation, department, section, etc. to its fullest capabilities. (3)

An honest self-appraisal and dedicating time and effort to developing self-awareness traits can be one of the most challenging aspects of leading people. The alternative is to assume, act in denial of circumstance, work in isolation or not build a genuine connection with your team and the individuals who form this unit.

This style of leadership will not enhance employee engagement.

The highlighted principles of leadership are as relevant today as when first introduced decades ago. It is worth reflecting on the following questions:

  • If employee engagement is so closely linked to leadership and these principles are arguably not revolutionary concepts, why is there such disparity between what leaders and employees say is actually happening in the workplace?
  • Could it be that we overemphasise how well and often we apply these principles in reality and/or underemphasise their importance?

Leadership is not easy – and neither is dealing with the many people-related issues and challenges that arise. Through managing these issues and assessing your leadership strengths and development areas regularly and taking appropriate action, your team will see that you are committed to your role and to your people.
Although not the only aspect of effective leadership, a focus on your employees and understanding what motivates each person is a solid base to work from. When aligned with an attitude to grow as a leader (not simply being a ‘manager‘) the related success, joy and fulfillment that derive from this transformation can be one of the most rewarding aspects of your work-life.

Food for thought for those in charge, as effective leaders continually review their own situation and progress and take appropriate action to ensure the perceived or real gaps are reduced or removed. This is worth considering as an employee, as a leader or your role as both. What does this mean for you?

CoachStation: Employee Engagement

Is employee engagement relevant in today‘s workforce?

I would suggest more significant than ever with the ‘war for talent‘ escalating, technology providing a seemingly endless stream of information and contact with new job opportunities being more accessible than ever.

What is employee engagement? Simply, it is how well an employee is fully involved in his or her role and the desire in meeting business interests, outcomes and goals.

Employee Engagement is the extent to which employee commitment, both emotional and intellectual, exists relative to accomplishing the work, mission, and vision of the organisation. Engagement can be seen as a heightened level of ownership where each employee wants to do whatever they can for the benefit of their internal and external customers, and for the success of the organization as a whole…Thus engagement is distinctively different from employee satisfaction, motivation and organisational culture. (1)

Although employee engagement has strong alignment to emotional connection and the level of commitment an employee applies to their work setting, clearly there are other variables and contributors. Whilst acknowledging the myriad influences, the key focus of this blog is the alignment between leadership and employee engagement.

Is there a link between effective leadership and employee engagement? Evidence supporting this theme is provided through various surveys and related commentaries, with results displaying a high proportion of employees leave their role primarily due to their relationship with their immediate leader and/or the broader leadership team.

An organization’s senior leadership team has a significant impact on its employees‘ overall opinions of the company and engagement levels, which have been linked to both earnings per share and total shareholder return.

A strong organizational leadership team has a significant impact on its employees’ engagement levels. Employee engagement is the extent to which employees are motivated to contribute to organizational success, and are willing to apply discretionary effort to accomplishing tasks important to the achievement of organisational goals. Engaged employees favorably rate their pride in their organization, willingness to recommend it as a place to work and their overall job satisfaction. Additionally, employees with positive opinions of their leadership team state a higher intention to stay with the organization versus those who are dissatisfied. Those who favorably rate their leadership teams are also much more likely to have confidence in the organization’s future and feel that they have a promising future with the company. (2)

An ability for an employee to relate to and understand their ‘place‘ within the workplace and sustaining a connection with the business to a level that an employee is willing to provide heightened discretionary effort above the base, are both relevant. In contrast, a disengaged employee can be extremely damaging to the business by reducing the morale and engagement of those they work with.

Supporting this concept, workplace management consultant, Tony Wilson claims that, Ninety per cent of employees who resign are leaving because of poor managers, not their job… when an employee resigns, many managers point the finger at reasons beyond their immediate control. In most cases they should point it straight at themselves. Most managers spend too much time on operations, systems, strategy, products and services. While these are important pieces in the performance puzzle, they spend relatively little time developing their people – their greatest competitive advantage. (3)

Employee engagement is neither static nor linear. As is the case when dealing with most people-based situations, engagement can and does fluctuate, depending on current situations and assumed future circumstance – and it is absolutely related to what has happened in the past, as understood and perceived by each individual.

An employee who is fully engaged today will not necessarily be in a year‘s time, or in a month for that matter.

Employee engagement can never be taken for granted. As a leader it is imperative that engagement levels of each person are assessed and reviewed regularly, along with that of the team as a whole and aligned with development plans and coaching sessions.

Positive morale, team-spirit, enhanced commitment and other elements have input into and are an output of strong employee engagement. However a key hypothesised advantage for any business is the link with improved financial results. Employee engagement is also a leading indicator of financial performance. The world’s top-performing organizations understand that employee engagement is a force that drives performance outcomes. In the best organizations, engagement is more than a human resources initiative — it is a strategic foundation for the way they do business.

Research by Gallup and others shows that engaged employees are more productive. They are more profitable, more customer-focused, safer, and more likely to withstand temptations to leave. The best-performing companies know that an employee engagement improvement strategy linked to the achievement of corporate goals will help them win in the marketplace. (4)

Many articles and blogs debate the link between engagement and financial performance, however my experience has shown that an engaged employee makes the choice to provide more input and related outputs as a result of their level of engagement. In a broader sense, profitability is not only a financial measurement in the business-world, but is also identified with benefits such as personal fulfillment, self-esteem and contribution to society.

In the business environment at the very least reduced turnover/attrition costs can be one positive financial gain. There is also a level of contribution and a ‘halo‘ effect on those who work with the engaged employee, with higher rates of sharing, peer-training / coaching and overall contribution to not only the individual‘s outputs but that of the team.

This leads to the point that application, credibility and skills of leaders are also paramount. A recent survey in Australia found that 40% of employees describe the management skills of the person they report to as average or below. The analysis underlined that there is a perception gap between how managers rate their own skills and how employees rate the skills of their manager, with 38% of managers stating they consistently lead by example, however only 20% of employees agree. In addition, 41% of managers say they consistently show interest in their staffs problems, however only 23% of employees agree. (5)

The ultimate situation occurs when a primarily engaged team works so well together that they ‘punch above their weight‘, where for example, a team of six operates like a team of seven or eight in terms of comparative contribution. On the contrary a disengaged employee (or team) displays obvious signs regarding both inputs (contribution) and outputs, which are quite clearly reduced compared to others contribution or how that employee may have been engaged previously.

So, if employee engagement is so important for a business and its employees, what is it that makes an employee stay in their role as opposed to seeking other opportunities? As mentioned earlier, an employee‘s relationship and connection with their immediate manager is critical. Emotional Intelligence, relationship-building skills and the ability to build a connection across many personalities, cultures, values and individual needs is essential to effective leadership.

Simply talking about these traits and skills is not enough.
